About this digital download
Find the work in your business that AI can really take off your hands, put an honest number on it, and run a 90-day plan that pays back or stops. For owners and managers of businesses with 5 to 100 people.
You are not as far behind as the headlines say
Official statistics put business AI use at about one in five in the US and the EU (US Census Bureau, May 2026; Eurostat, 2025). The studies show big gains on specific tasks and small gains across whole jobs. So the question is not "should we use AI?" but "which three tasks, and is it worth it?" This workbook answers that.
How it works
• List the work: a task inventory and a staff survey that finds repetitive work across the team.
• Test the fit: six questions, scored 0 to 2, sort every task into good fit, prepare first, or leave alone. Built-in overrides for risky tasks and sensitive data.
• Value it honestly: real cost per hour (with official labour cost figures), checking time included, and a cautious discount on expected savings. Capacity is not counted as cash.
• Choose three: a value and effort map, buy-versus-build guidance, and a seven-point tool check.
• Run 90 days: pilot cards with a baseline, a measure, an owner and a stop rule. Keep, adjust or stop at day 90.
• Use it safely: five rules and a simple green, amber, red data rule.

Evidence, not hype
Adoption figures come from the US Census Bureau, Eurostat, the UK's ONS and the OECD. Productivity evidence comes from peer-reviewed and working-paper studies, with whole-job results next to task results. The widely quoted "95% of AI pilots fail" claim is shown as contested, with the reason. Vendor surveys are labelled.
FAQ
Do I need to know anything about AI? No. The method starts from your work, not from the tools.
Will it tell me which tool to buy? It gives you a checklist to judge any tool and tells you when to use what you already have.
Is the value calculation reliable? It is deliberately cautious, and every assumption is visible and editable. Real numbers from your pilots replace the estimates.
Can consultants use it with clients? Not under the standard licence, which covers your own business.
